Replace the whole AC, or just the outside unit?

One part failed outside, usually the compressor or the condenser, and now you’re holding a quote for a whole new system: condenser, indoor coil, and sometimes the furnace, $5,000–$12,000. Sometimes that’s genuinely the right call. Sometimes it’s an upsell. Here’s the honest framework for telling the difference, and the questions that make a contractor show you why the inside has to come out too.

The short version

The outdoor unit (the condenser) and the indoor unit (the evaporator coil) are a matched pair: engineered to work together at a rated efficiency. Replacing only the outside unit can save thousands, but it can also create a real mismatch in efficiency (SEER) and, increasingly, in refrigerant: the industry is mid-switch from R-410A to R-454B, and a new outdoor unit may not be compatible with an old indoor coil. So both answers can be honest. The trap is a contractor who jumps straight to “replace everything” without showing you why the coil and furnace can’t stay. The rule that protects you: make them justify each component, and get the “just the condenser” option priced too, even if it loses.

Why the inside and outside are a matched pair

A central AC isn’t one machine. It’s two halves of one loop, and that’s the whole reason this question is confusing.

Outside sits the condenser: the compressor, the outdoor coil, and a fan. Inside, sitting on or in your furnace or air handler, is the evaporator coil. Refrigerant cycles between them. The two are engineered as a set: the coil is sized and matched to the condenser so the system hits its rated efficiency and cools the way the manufacturer intended. When a manufacturer publishes a SEER2 rating, that number is for a specific pairing, not the outdoor box alone.

That’s why “just swap the outside unit” isn’t automatically true or automatically a scam. Bolting a brand-new condenser onto a 14-year-old coil can leave you with a system that doesn’t hit the efficiency you paid for, runs less reliably, and may void the new unit’s warranty. But replacing a perfectly good indoor coil and furnace just because the compressor died outside can be thousands of dollars you didn’t need to spend. Both mistakes are real.

That makes a full matched replacement a real engineering requirement, not a sales tactic. It also means an R-410A condenser-only swap may be getting harder to source. The honest move on your end isn’t to assume scam. It’s to make the contractor name the refrigerant on both the old and new equipment so the reason is explicit and verifiable.
